Implementación de la metodología PHVA Y 9’S, como mejora continua del proceso de producción Wet Blue en la Empresa SERVICUEROS S.A.

Abstract

The aim of this degree project was to implement a system of continuous improvement in the wet blue leather production process, developed in the company Servicueros S.A. in Salcedo, using the PHVA (plan, make, verify, act) and 9’S methodologies. For the analysis and evaluation of the initial situation of the company, visits, photographs, surveys, interviews, review of historical data and information provided by the company were carried out, which made it possible to identify the factors affecting the production process, tabulate data and identify the causes by means of the Pareto and Ishikawa diagrams. From this, the different types of waste were quantified based on activities that do not add value to the production process. This analysis determined that a standard working method, discipline and order in the activities performed is not maintained, resulting in a low percentage of the 9'S affecting productivity. Therefore, this allowed the implementation of an action plan to improve the process and counteract the problem using the PHVA methodology. With the support of the PHVA methodology, the study of times was carried out to standardize the process and improve the productivity indices, determining that an initial increase in efficiency was achieved from 72.84% to 74.06%. an efficiency of 71.85% to 76.17% and a productivity of 182 to 185 skins per day, which represents significantly the objectives set. The application of the 9’S methodology and the analysis carried out allowed the company to establish improved working methods by applying discipline, order, cleanliness and also a PHVA cycle, which will allow the company to be in constant analysis. It is recommended that periodic internal audits of methodologies be carried out to obtain short-term solutions for continuous improvement.
